The problem. Ask three agencies what digital marketing costs and you will get three numbers that do not overlap. Fifteen thousand a month. Sixty thousand. Two and a half lakh. All three are describing real work, and none of them are describing the same work.

Most business owners resolve this by picking the middle number and hoping. A better approach is to understand what the price is actually buying, because the gap between quotes almost never comes down to greed. It comes down to scope, seniority and whether media spend is included.

The three numbers you are actually comparing

Every quote in this market is built from three separate costs, and confusion starts when an agency bundles them and a competitor does not.

  • Management fee. What you pay the agency for strategy, build, optimisation and reporting. This is the number that should be compared.
  • Media spend. What Google, Meta or LinkedIn takes. This is not agency revenue and should never sit inside the same line item.
  • Tools and infrastructure. Call tracking, a WhatsApp Business API provider, landing page software, an email platform. Small individually, meaningful together.

A fifteen thousand rupee quote that quietly includes media spend is not cheap. It is a five thousand rupee management fee with ten thousand rupees of advertising attached, which buys roughly two hours of anyone competent per month.

What the ranges look like in 2026

Broad, honest bands for the Indian market, management fee only, before GST.

  • Google Ads management. Twenty thousand to three lakh a month. Most mid-market accounts land between sixty thousand and one and a half lakh.
  • Meta Ads management. Ten thousand to fifty thousand, lower because the platform work is lighter, not because the results matter less.
  • SEO. Fifteen thousand to one and a half lakh. Sustainable programmes that actually publish and build links start around twenty five thousand.
  • Website build. Thirty thousand to seventy thousand for a straightforward business site. E-commerce starts around fifty thousand and reaches one and a half lakh for anything serious.
  • AI automation. Chatbot builds from twenty five thousand. Voice agents and multi-workflow automations run considerably higher, with a monthly fee for running them.

If a quote sits far below the bottom of a band, the work is being done by someone junior, done in a hurry, or done to a template. Occasionally that is fine. It is never fine by accident.

Where the money quietly leaks

Underspending is not the common failure. Spending correctly on the wrong half of the funnel is.

A business will approve one lakh a month in ad spend and refuse eight thousand for call tracking, then argue about which campaign works using data that cannot answer the question. Another will fund traffic generously and send every enquiry to an inbox nobody checks until evening. The advertising was never the weak link.

The rule of thumb worth keeping: if you cannot afford both the traffic and the machinery that catches it, buy less traffic. Half the budget through a working system beats the full budget through a leaking one.

How to tell if you are overpaying

Not by the number. By what you can see for it.

Ask any agency, current or prospective, for three things: the account itself in your own name, a monthly report that goes past clicks and impressions to enquiries and their quality, and a named person who actually touches the account. Refusal on any of the three tells you more than the fee does.

Overpaying looks like a reasonable retainer with no visibility. Underpaying looks like a bargain retainer that generates activity and no customers. Both cost the same in the end.

The short version

Compare management fees, not bundles. Keep media spend, tools and fees on separate lines. Expect twenty thousand a month to be the realistic floor for anything managed by a person rather than a template, and expect to spend on the plumbing as well as the traffic. Then judge the arrangement on enquiries and customers, which is the only comparison that has ever settled the question.
