You sit through three presentations, collect three proposals, and end up choosing the one whose founder you liked most, which is how most agency relationships start and why so many end within a year.
Choosing a digital marketing agency is not a creative decision. It is a hiring decision for a job you probably cannot fully evaluate yourself, which is exactly why a process matters more than instinct.
Start with the outcome, not the service list
Before you speak to a single agency, write one sentence: what should be different in six months? More qualified enquiries at a lower cost. More online sales at a healthy margin. More site visits for a property project. If you cannot write it, no agency can deliver it, and the good ones will tell you so.
This sentence also filters agencies quickly. Ask each one how they would measure progress against it. Agencies that answer with impressions, reach and followers are selling activity. Agencies that answer with enquiries, qualified leads, customers and cost per customer are selling results.
Six questions that separate good agencies from good pitches
- Who will actually work on my account? Ask for names and experience, not a team slide. The senior person in the pitch is often not the person in the ad account.
- Whose name are the ad accounts in? The answer must be yours. Your Google Ads, Meta Business Manager, Analytics and domain should never belong to the agency.
- What does a monthly report contain? Ask to see a real one, anonymised. Look for leads, lead quality, cost per qualified lead and what changed this month, not a wall of charts.
- What happens in the first 30 days? A good answer includes a tracking audit before any spend is increased.
- What would make you tell me to stop spending? An agency that cannot imagine advising you to spend less is not advising you.
- How do you charge, and what is billed separately? Management fee, ad spend and tools should be on separate lines.
Red flags inside proposals
Guaranteed rankings or guaranteed leads at a fixed number before anyone has seen your account. Long lock-in contracts with penalties. Ad spend bundled into the fee so you cannot see what reaches Google or Meta. Case studies with percentages but no starting numbers, because a 300 percent increase from three leads is nine leads.
Also watch for proposals that recommend every service. A business spending ₹50,000 a month on ads rarely needs SEO, social media, influencer marketing and a website rebuild at the same time. A good agency narrows your options; a weak one widens them.
Specialist or full-service?
Full-service agencies offer convenience. Specialist firms usually offer depth. If your growth depends on paid acquisition and lead flow, choose a team whose core work is performance marketing and lead generation, then add supporting services only once the core engine is working. What a good first 90 days looks like
Days 1 to 30: tracking fixed, conversion events verified, account structure cleaned, landing pages reviewed and a clear baseline recorded. Days 31 to 60: controlled testing on audiences, keywords, creative and offers. Days 61 to 90: budget moves toward what produced qualified leads, and the weak half is cut.
If you are three months in and still cannot see which campaign produced your best customers, the problem is not patience.
